Business phase
A founder-led B2B company launching a new line of business, selling to owner-operators in the trades. Inbound volume had outgrown the founder's own calling time, and the first rep was starting within days of the decision to hire.
The bottleneck
Everything the rep needed to know was in the founder's head: how to run a discovery call, what makes a deal fundable, which documents to ask for on the first call, and what to do when the CRM blocked a step. The founder also admitted to being a reluctant delegator, so the rep would otherwise learn by interruption.
The operating drag
Without a written standard, every rep runs the call their own way, the founder stays the bottleneck for every question, and the second hire ramps no faster than the first.
What we saw
The founder had already written the standard once, as the job description. The gap was documentation and enforcement, not talent. A full enablement package was more than the business could carry at that stage, so we delivered the lean version and put the guardrails in the system itself.
What we built
A rep SOP training hub in eight modules: the ten discovery questions, the qualifying levers and tiers, running the call, the application field by field, documents and quotes, the write-up and submission, compliance, and what to do when the CRM stops you. Alongside it, a "your day" lead-handling walkthrough, a CRM and messaging guide, phone-system guides, a manager's guide, and an admin how-to. Inside the CRM: per-status guidance on the record, four validation rules that enforce the required fields at the stages where reps skip them, and a completion stamp so commission credit follows whoever finishes the package.
Handoff
The founder onboarded the rep live in the CRM with the hub open, and the layout was adjusted the same day to match how the rep actually worked. The standard that governs everything is one sentence: every rep completes an application over the phone on the first call, every time.
The win
The rep took over inbound calling within the first weeks, and the founder stopped working leads himself. A second rep was added to the rotation later with no new documentation, because the standard was already written and enforced.
What came next
The hub became the onboarding path for every future hire, and the validation rules became the backbone of an automated lead queue with per-rep caps and a speed-to-lead clock.
